How Embedded Payments and AI Are Transforming Product Strategy

August 27, 2026 Priya Shah – Business Editor Business

As instant rails and artificial intelligence accelerate corporate money movement, WEX warns that businesses must implement smarter risk controls rather than blanket automation. According to Ron Griswold, director of strategic alliances at WEX, companies treating payments merely as financial plumbing risk missing critical fraud vulnerabilities as transactions speed up across the board.

The Shift from P&L Expense to Product Infrastructure

The linear model of business payments is fracturing. Driven by embedded payments popularized by platforms like DoorDash, Uber, and Expedia, organizations now leverage payments to drive product roadmaps and customer retention. Griswold noted during an August interview for the PYMNTS series “Only the Paranoid Will Thrive” that the strategic question facing corporate leadership has evolved from whether a firm can embed payments to which capabilities create a scalable advantage.

This structural evolution changes the corporate risk equation. Faster clearing times reduce the window available for due diligence. Consequently, organizations cannot apply real-time payment rails indiscriminately across a huge block of outgoing transactions without weakening the controls surrounding them.

Balancing Speed with Rigorous Transaction Controls

Speed introduces structural exposure. When funds transfer instantly between banks, less due diligence can be done in between. WEX emphasizes that automated workflows must target specific commercial use cases rather than automating inefficient processes for their own sake. Excessive automation often obscures gaps in logic, while excessive reliance on employees introduces key-person risk, especially in functions with high turnover.

To mitigate these hazards, corporate finance teams rely on infrastructure that ties payment activity directly to the system of record.

Visibility as the Primary Defense Against Modern Fraud

Financial crime thrives in operational blind spots. Cyber threats amplified by artificial intelligence specifically target manual handoffs and disconnected systems where visibility is weakest. Griswold points out that relying solely on bank statements for reconciliation is insufficient, as it is almost too late at that point. Effective risk management demands visibility across every phase from approval and system update to payment instruction.

Amid ongoing economic volatility and tighter working-capital control, visibility acts as the core control layer. This infrastructure allows for the automation of routine verification checks without stripping away necessary human intervention.

Regulatory Integration in Product Design

Embedded finance pushes regulatory infrastructure directly into product strategy. Through banking-as-a-service arrangements and sponsor-bank partnerships, nonbanks frequently offer sophisticated financial capabilities. However, these models create dependencies on regulated institutions whose compliance decisions ripple across entire customer ecosystems.

Executive leadership must therefore treat regulatory expertise as part of product resilience rather than a compliance cost.

Ultimately, competitive advantage in the modern payments landscape will not necessarily belong to firms that adopt every new rail, AI tool or payment model first. It will belong to operators who strategically select where technology improves workflows and design the controls required to scale.
