Corporate financial officers are pressing information technology executives for measurable financial returns on enterprise artificial intelligence deployments, according to findings from McKinsey and Gartner. While widespread worker productivity gains continue to emerge, the overwhelming majority of organizations struggle to translate those efficiencies into actual net profit.

Michael Chui, a senior fellow at McKinsey, noted a persistent delay between technology investment and value capture. The CFOs are asking CIOs, investors are asking CEOs: ‘Where’s the ROI from this stuff, already?’ Chui said, pointing to a widening gap between individual worker efficiency and organizational return on investment. Achieving meaningful gains requires moving beyond simple tool integration to completely redesign end-to-end workflows where human staff and AI agents operate collaboratively.

Token Costs and Autonomous Agent Expenses Outpace Budgets

As autonomous AI agents handle complex, multi-step operations, technical teams face severe infrastructure and API token cost inflation. Gareth Herschel, a vice president analyst at Gartner, warned during a keynote address at the Gartner Data & Analytics Summit in Mumbai that three out of five IT leaders worry about AI agents generating unexpected expenditures. Some organizations have already discovered that the cost of tokens for coding assistance is much higher than the cost of human software developers, Herschel stated.

Robert Thanaraj, a senior director analyst at Gartner, compared the financial exposure of unmonitored agent networks to consumer credit card usage. Your financial risk only grows. It’s like giving your teenager your credit card… I’m sure you will learn a lot, but mostly from the bill, Thanaraj said. Gartner analysts noted that the statistical odds of an enterprise AI initiative achieving a clear financial return stood at one in five during 2025. Organizations are advised to track prototyping expenses down to the cost per completed task to evaluate whether smaller language models or open-weights alternatives offer viable, cost-effective alternatives to massive proprietary foundational models.

Governance Frameworks and Contextual Data Layers Drive Sustained Value

Beyond raw financial accounting, analysts emphasize that corporate return on intelligence requires evaluating non-financial metrics, such as improved citizen experience. However, establishing that value demands reliable technical infrastructure and contextual data layers. Without clear context, LLMs are just guessing, Thanaraj said, noting that insufficient data hygiene directly increases hallucination rates and erodes operational trust.

Jack Gold, principal analyst at J. Gold Associates, highlighted the necessity of resilient networking backbones to handle distributed agent-to-agent interactions. Organizations are increasingly deploying centralized software harnesses to govern model access and workflow coordination. According to a global KPMG survey released last month, 55 percent of organizations maintain a formal AI harness layer, a figure that jumps to 86 percent among businesses reporting verified, established returns on investment.
